There is no industry consensus on what "AI agent" means. That's not an opinion, it's an empirical fact. Three different vendors will give you three different definitions, and at least one of them will be selling you a Zapier workflow with a chatbot duct-taped to the front.
So before we talk about which one your business needs, we need to be honest about what we're actually distinguishing between. The distinction is mechanical, not marketing, and once you see it you can't unsee it.
Automation: deterministic, scripted, predictable
An automation is a script. A trigger fires. A sequence of pre-defined steps executes. The same inputs produce the same outputs every time. Zapier, n8n, Make, Power Automate, Apache Airflow, a cron job, all of them are automations. So is most of what gets sold as "AI workflow automation."
Automations are good at:
- Repetitive tasks with stable inputs.
- Glue between systems.
- Anything where the right answer is known in advance.
They fail when the inputs aren't stable. The moment the upstream API changes its schema, the moment a customer phrases their request slightly differently, the moment the data shape drifts, the automation breaks, and a human has to fix it.
Most of what businesses call "AI" today is automation with an LLM glued onto one of the steps. The script still runs the show. The LLM is doing translation or classification at a single point.
An agent: goal-directed, adaptive, tool-using
An agent is given a goal. Not steps. A goal. It chooses what to do based on the state of the world, decides which tools to invoke, observes the result, and decides what to do next. Same goal, different inputs, different paths.
The mechanical signature of an agent is the reason → act → observe loop. The agent reasons about what to do, takes an action (calls an API, runs a query, sends an email), observes the result, and reasons again. The number of iterations isn't pre-defined. The exact tools used aren't pre-defined. The strategy emerges from the goal and the state.
The mechanical test
You can tell which one you're looking at in under thirty seconds. Ask three questions:
1. Can it handle an input it hasn't seen before? An automation has to be configured for the new input shape. An agent reasons about it.
2. Does it choose its own tools? An automation has a pre-defined sequence. An agent has a tool library and selects from it dynamically based on the task.
3. Does it know when it's wrong? An automation runs to the end of its script regardless. An agent has self-correction, it observes the result of an action, recognizes a failure mode, and tries a different approach.
If you answer "no" to two or three of those, what you have is an automation. That's fine, automations are useful. Just don't pay agent prices for one.
Why this matters operationally
For repetitive, predictable work, expense reports, lead enrichment, ticket routing, automation is the right answer. It's cheaper, more predictable, easier to debug. Agents are overkill for a deterministic problem.
For work that has to handle variability, reading a contract you've never seen before, answering an unstructured question from a customer, deciding which of forty playbooks applies to a given incident, agents are the right answer. The cost of an agent is higher per invocation, but the cost of not having one is a human having to make that decision instead.
The strategic mistake is mismatching the two. Companies that deploy agents for problems automation can solve are burning money on compute and complexity. Companies that try to automate problems that need agents end up with brittle scripts and a frustrated team patching them every Monday.

The agent's decisions are non-deterministic by design (different inputs lead to different paths). The model's generation at each step is locked. The result is an agent that adapts to the task but doesn't make things up.
The takeaway
Before you sign anything labeled "AI agent, " ask the vendor to walk you through the reason → act → observe loop in their system. If they can't, or if it turns out to be a hard-coded workflow with one LLM call inside it, you're looking at automation. Maybe useful automation. But automation.
If they can, if there's a real decision loop, with tool selection, with self-correction, you're looking at an agent. And the question becomes whether the problem you're solving is actually one that needs one.
